Minimum order quantity is one of those terms that sounds simple and isn't. On the surface, MOQ is just the smallest number of pieces a factory will produce on a custom order. In practice, MOQ policies shape the entire economics of a custom beam project — they determine whether your project is viable at all, how much you pay per piece, and how much inventory risk you carry.

This article is for importers, contractors, and project managers who are putting together a custom beam order and want to understand what MOQ means, why it exists, and how to work with it intelligently.

Why factories set MOQ

A factory sets a minimum order quantity because custom beam production is expensive in ways that don't scale linearly with volume.

When a factory produces a catalog beam — a standard profile in a standard color — the setup cost is low. The molds exist, the foam formula is dialed in, and the production line can run continuously. The per-piece cost is low because the setup cost is amortized across thousands of pieces per year.

When a factory produces a custom beam, every step of that process gets more expensive. A new mold has to be machined or hand-carved. A new foam formula has to be developed and tested. The production line has to be stopped, cleaned, and reconfigured. The quality control checks have to be run on the new product. All of that costs money regardless of whether you order 10 pieces or 500.

The MOQ exists to ensure that the factory recovers its setup investment before it starts taking a loss on your order. It's not a arbitrary gate — it's a business reality that the factory has calculated based on the actual cost of setup versus the per-piece margin.

What goes into the MOQ calculation

A factory's MOQ for a custom beam order typically reflects:

  • Mold cost recovery: The mold for a custom profile costs $2,000 to $20,000+ to produce. The factory needs to sell enough pieces to amortize that cost without taking a loss on each piece.
  • Production line changeover: Stopping a production line, cleaning the mixing equipment, setting up the new formula and tooling, and running quality checks takes 4 to 8 hours. That downtime has a cost.
  • Raw material minimums: PU resin systems are typically sold in minimum batch sizes. A formula changeover may require a minimum raw material order that exceeds your actual needs.
  • Quality assurance sampling: Custom orders typically require more QA sampling than catalog orders. The factory spreads that sampling cost across a minimum number of pieces.

MOQ ranges in the industry

MOQ policies vary significantly across the industry, and they correlate roughly with factory size and specialization.

Small specialized factories

Small factories (5 to 50 employees) that specialize in custom decorative PU products often have lower MOQs — sometimes as low as 10 to 20 pieces for a straightforward custom profile. The trade-off is that these factories may have less quality consistency, more limited finishing capability, and longer lead times. They also tend to be more flexible on MOQ negotiations because they're hungry for business.

Medium-sized beam manufacturers

Factories that run dedicated beam production lines — typically 50 to 200 employees — typically set MOQs in the 50 to 200 piece range for custom profiles. These factories have the equipment and quality systems to produce consistent custom beams reliably, and their MOQ is calibrated to make custom work profitable at their operating cost.

Large catalog-plus-custom factories

Large factories (200+ employees) that primarily run catalog production may set custom MOQs at 200 to 500 pieces or higher. The high volume requirement reflects their cost structure — larger factories have higher fixed costs and need larger orders to justify diverting production capacity from catalog work.

Surcharge models

Some factories use a surcharge model instead of a hard MOQ: they'll produce any quantity, but smaller orders carry a significant setup surcharge added to the per-piece price. A 20-piece order might carry a $1,500 setup fee; a 200-piece order carries no surcharge. This model is more transparent than a hard MOQ and works well for buyers who need small quantities but are price-sensitive on the per-piece cost.

How to negotiate MOQ

MOQ is not always a hard floor. For the right order — or the right relationship — most factories will move on their stated minimum. Here's how to approach the negotiation.

Offer a repeat-order commitment

The strongest negotiating position is a multi-order commitment. If you tell a factory you'll be back for repeat orders — a second run in six months, a follow-up project using the same profile — they become more willing to accept a lower initial MOQ because they'll recover their setup cost over the full relationship, not just the first order.

Consolidate across projects

If you have multiple projects that can use the same custom profile — say, three hotel renovations that all use the same corbels — consolidate them into a single order. A 150-piece order across three projects is more attractive to a factory than three separate 50-piece orders, and it may qualify for a lower per-piece price even if the MOQ stays the same.

Accept a longer lead time

Custom orders that fit around a factory's existing production schedule carry a lower MOQ than rush orders that require dedicated production time. If your timeline allows four to six weeks of lead time, the factory can slot your order into a gap in their schedule without disrupting catalog production. That flexibility is worth money to them and may translate into a lower MOQ for you.

Pay for tooling upfront

Some factories will reduce or waive the MOQ if you pay for the custom mold tooling upfront rather than having it amortized into the per-piece cost. If you own the mold outright (which you should negotiate — more on that below), you remove one of the factory's risk concerns and may gain more flexibility on quantity.

Understanding mold ownership

This is a detail that trips up a lot of buyers: when you commission a custom mold for a PU beam profile, who owns the mold?

The default answer, in most Chinese factory contracts, is that the factory owns the mold. You paid for it (directly or through amortization), but the mold is the factory's asset. They can use it to produce beams for other customers, and you have no legal recourse.

To protect yourself, negotiate explicit mold ownership language in your purchase order or supply agreement. The clause should state that custom molds produced for your order are your property, that the factory will maintain the mold in good condition, and that the factory will not use the mold to produce beams for any other customer without your written consent.

This matters for several reasons. If the factory goes out of business or loses the mold, you need to know you can commission a replacement. If your project runs over multiple phases and you need to reorder the same profile in two years, you need the mold to still exist. And if another customer tries to source the same profile, you need to be protected.

Planning your order to minimize waste

Even with a negotiated MOQ, a custom beam order may include more pieces than your project strictly needs. Here's how to manage that inventory risk.

Order exactly what you need — plus 5%

Always add 5 percent overage to your order quantity to cover breakage, on-site cutting errors, and future replacements. This is standard practice and no factory will object. But don't add more than 5 percent unless you have a specific reason — the overage is a real cost and any unused pieces are money spent.

Store the overage properly

PU beams are lightweight and stable in dry conditions. Keep them in their original packaging in a climate-controlled space. Avoid stacking heavy items on top of them. With proper storage, the overage pieces will be available for replacements for years.

Consider a maintenance stock agreement

If you're an interior designer or architect working on ongoing projects, ask your supplier about a maintenance stock arrangement. You pay a small annual fee to keep a set quantity of your custom beams in the supplier's warehouse. When you need a replacement beam for a completed project, you pay only shipping — no new MOQ, no new tooling fee. This is particularly valuable for commercial clients like hotel groups that need consistent beam availability for ongoing maintenance and renovation.

When MOQ makes a project unviable

Sometimes the MOQ for a custom profile simply doesn't work for your project. A single custom corbel for a residential renovation might cost $500 per piece at a 50-piece MOQ, for a $25,000 order that doesn't make sense for the project.

In those situations, you have three options:

  1. Use a standard profile instead. Most projects that call for a custom profile can achieve 80 percent of the visual effect with a catalog profile plus a custom finish. The factory's catalog of standard profiles is deeper than most buyers realize.
  1. Find a factory with a lower MOQ. The small specialized factories mentioned above may accept orders of 10 to 20 pieces for a premium per-piece price. A 20-piece run of a custom corbel at $350 per piece costs $7,000 — expensive but potentially workable for a high-end residential project.
  1. Reduce the number of custom profiles. A project with four custom profile types at 50-piece MOQs each is an $X decision. A project with one custom profile at 200 pieces plus three standard profiles may achieve the same design intent at a fraction of the cost.

MOQ is a negotiating parameter, not a law of physics. Understand why it exists, come to the conversation prepared, and most factories will find a way to make a serious order work.
